Salesforce for professional services firms: pipeline to delivery
How professional services firms use Salesforce to connect pursuits and SOWs to delivery and resourcing, when a PSA tool fits, and what belongs in phase one.

Professional services firms are operationally complex businesses with thin margins, and the difference between top performers and the rest comes down to PSA discipline, utilization visibility, and the sales-to-delivery handoff. We help services firms build the operational infrastructure that scales the business without scaling the chaos.

Full integration of Salesforce CRM with Certinia, Kantata, or Replicon PSA, single source of truth for opportunities, engagements, projects, time, and invoicing.
Tableau or CRM Analytics-based dashboards showing utilization, bench risk, and pipeline coverage of capacity in real time.
Integrated reporting across CRM, PSA, time, billing, and resource costs, giving leadership real margin visibility.
Claude-powered calendar mining and time entry suggestions, consultants confirm rather than create, dramatically improving capture and compliance.
Configured revenue recognition workflows for milestone, fixed-fee, time-and-materials, and outcome-based projects, audit-ready and reconciled to PSA.
Salesforce-based contractor lifecycle covering vetting, onboarding, project assignment, time tracking, and payment.
The technology and process challenges that come up in nearly every engagement we run in this industry.
Most services firms run CRM and PSA as separate systems with manual handoffs. The data loss, friction, and lost margin are real.
Real-time utilization, bench risk, and capacity-against-pipeline visibility are hard. Without them, growth is guesswork.
Knowing actual project margins, not just hours worked, requires integration between time tracking, billing, project accounting, and resource costs.
Senior consultants underreport time. AI can dramatically improve compliance without making it more painful.
Milestone-based and percentage-completion revenue recognition is hard to automate well, and where most service firms have accounting risk.
Firms scaling with contractors need onboarding, compliance, and payment workflows that scale with them.
Compliance is not a separate workstream, it is embedded in every workflow we deliver. The major frameworks we work within:
CPE tracking, peer review evidence, and independence documentation for accounting firms.
Audit documentation, engagement quality review workflows, and inspection-ready file management for public company auditors.
Tax practitioner conduct standards, due diligence documentation, and conflict-of-interest tracking.
Client data subject request workflows, privacy notice management, and retention policy enforcement.
Information security control evidence, vendor due diligence, and audit-ready security workflows.
Sector-specific compliance overlays for firms serving regulated clients, healthcare, government, or financial services.
Each category represents a deep specialization with dedicated playbooks, accelerators, and experienced consultants.
Full PSA deployments unified with CRM, time tracking, and project accounting.
Real-time utilization, forward forecasting, and resource staffing workflows.
Automated engagement provisioning, kickoff workflows, and onboarding journeys.
Project margin, utilization, and forecast dashboards for leadership.
AI-augmented time tracking, project documentation, and knowledge retrieval.
Our team carries hands-on experience across the systems your firm already runs. Integration is rarely the bottleneck.
From short diagnostics to fractional leadership, every engagement model is designed around the client's stage and needs.
PSA assessments and services-firm-specific diagnostics.
PSA deployments, resource planning systems, and sales-to-delivery automation.
Ongoing PSA administration, optimization, and enhancement.
Senior services-firm operations leadership for growing consultancies and agencies.
Engagements are measured by movement on the numbers that matter. These are the directions of travel we commit to.
Working patterns we reuse across engagements, refined through our Salesforce and AI client work since 2017.
Our blueprint for connecting CRM, PSA, time/billing, and finance so utilization, realization, and margin are real-time, not retrospective.
A framework for moving engagements from sales through delivery, billing, and account growth with clean handoffs and minimum friction.
A practical approach to capacity planning, skills tracking, and resource allocation that survives the realities of consulting work.
A targeted assessment of where project margin is leaking, scope creep, time leakage, pricing errors, or write-offs, with a plan to fix it.

Learn more →Most services firms start with Sales Cloud for pipeline and account management, add Revenue Cloud or CPQ when proposals mix roles, rates and fixed-fee components, and use Marketing Cloud for thought leadership and nurture. Delivery usually runs in a professional services automation tool such as Certinia, Kantata or Replicon. Choose the PSA and CRM together, because the handoff between a signed deal and a staffed project is where services firms lose the most time.
Start with the moment a deal closes, because that event should create the project, the budget and the staffing request automatically. From there, time, utilization and billing data flow back so account owners see delivery health and remaining budget beside the pipeline. Finance systems stay the record for invoicing and revenue. We define shared project, rate and client identifiers first, since mismatched identifiers break reporting more often than any connector does.
Services firms are using AI to turn CRM activity into leadership insight and to cut administrative drag on billable people. A payments company we worked with connected Claude to its Salesforce data for recurring team recognition drafts and scheduled pipeline reviews, with human approval required before any Salesforce write in its pilot. Similar patterns apply to proposal drafting, account research and meeting preparation. Governance should separate reading data from changing it from the start.
Watch for building around how a single partner sells rather than how the firm should sell. Services firms often carry years of inconsistent opportunity data, custom fields nobody uses, and duplicate accounts from acquired practices. Clean definitions of pipeline stages and service lines matter more than features. If your firm serves regulated clients, their requirements, such as HIPAA for healthcare clients, may extend to the client data you store, so scope that before migration.
A Salesforce Health Check reviews your org and gives you a ranked list of what to fix first, with effort estimates. It is the right starting point before an optimization project, a new cloud or an AI initiative.
